Échale c…. a tu relevo generacional

Hoy toca cocinar. Algo cotidiano, nutritivo y saludable y que, sin embargo, por alguna razón, cuesta empezar, aunque sepamos que no puede faltar en nuestra dieta de familia empresaria.. Fundamental no olvidarme de ningún ingrediente, que luego el plato no es lo que esperamos, y no nos deja buen sabor de boca….Vamos a preparar un relevo generacional que mantenga a la familia unida y comprometida con el proyecto empresarial común, y que ayude a hacer viable la empresa en la próxima generación, preservando el patrimonio que tanto esfuerzo nos ha costado. Tengamos a mano los ingredientes:

Cariño: Indispensable. No puede faltar. Sólo el afecto del verdadero consigue superar las tensiones y que pese más lo que nos une que lo que nos separa.

Concurso de ambas generaciones: Planificar un relevo o preparar un protocolo sin la participación de todas las generaciones afectadas está condenado al fracaso. A la generación excluida, ya sea la cedente o la sucesora, se le atragantará el plato, o incluso se puede negar a probarlo si no ha sido parte en la elaboración.

Confianza: Otro ingrediente esencial, al que sustenta la transparencia. Es tener fe en que sí se puede lograr. No olvidemos que además se retroalimenta. La confianza genera confianza, y la desconfianza se paga con una aún mayor desconfianza, en un círculo vicioso en este último caso que no presagia nada bueno……

Comunicación: Es la base de todo, como la masa en la pizza. Una comunicación fluida que permita hablar, de forma asertiva, constructiva y leal, de cualquier tema, por sensible que sea, es el mejor seguro de vida que puede tener una empresa familiar.

Capacidad (de escucha, de empatía, de colaborar mutuamente y remar en la misma dirección, de ser generoso, de autocrítica para aprender de los errores y corregirlos, y de reconocerse mutuamente lo que se hace bien…)

Cabeza: Sentido común e inteligencia. Si se está planificando el relevo es porque ambos ingredientes se han dado en la dosis necesaria en el pasado, por lo que es de esperar que sigan aderezando nuestra receta en el futuro.

Corazón: Pasión por lo que se hace y sentimiento y bondad para sacar a relucir lo mejor de nosotros mismos.

Cintura: Flexibilidad y arte para valorar y negociar soluciones de consenso.

Complementariedad: Cuanto más complementarios resulten los equipos, las personalidades y las generaciones, mayores posibilidades de éxito.

Cimientos: Han de ser sólidos, y nada más sólido que los valores compartidos, que conforman el sentido del legado que se quiere preservar y transmitir. Además, hay que conseguir que nuestra ventaja competitiva siga siendo sostenible. Si no lo es, toca reinventarse para encontrar otra que sí lo sea.

Complicidad: Es el guiño que permite disfrutar con sinceridad de los logros ajenos y arrimar el hombro cuando de asumir retos se trata.

Comprensión: Disposición para entender los sentimientos, ilusiones, temores y expectativas del otro.

Cambio y continuidad: Son dos caras de la misma moneda, y necesitamos ambas en nuestra receta. Buscamos la continuidad de la empresa y de la familia empresaria, lo que implica necesariamente asumir cambios, y este es un esfuerzo y una actitud que se requiere para toda la vida.

Compartir: Hay que saber compartir una visión común, un sueño, que también irá evolucionando…. y adaptándose a los nuevos tiempos sin perder su esencia.

Crecimiento: Afrontar la nueva etapa nos hará crecer como personas, como familia empresaria y, si el enfoque es el correcto, también como empresa.

Consenso: Alcanzarlo, después de una reflexión y un debate sincero e intenso, apuntala el resultado y refuerza el próximo ingrediente.

Compromiso: Pero auténtico, que aquí no valen los sucedáneos o versiones “light”. Es labor de todos involucrarse a tope en el éxito de la nueva etapa. De nada sirve acertar en el diagnóstico y en el tratamiento si luego no se cumple.

¿Crees que me han faltado ingredientes? Seguro que tú puedes ayudarme a enriquecer la receta (empiecen o no empiecen por c). De los de la c termino con uno que, reconozcámoslo, también se necesita. Coraje, porque todo esto da un poco de vértigo y es normal, pero, como decía Séneca “no nos falta valor para afrontar ciertas cosas porque son difíciles, sino que son difíciles porque nos falta valor para afrontarlas”. Vaya, si estás leyendo esto, es porque has llegado hasta el final del post.¡Gracias! Quizás me digas que el título era engañoso, y prometía una receta más picante… ponle tú la expresión castiza si quieres, que ese ingrediente tampoco sobra. Al ir leyendo, me resonaba un ingrediente que no acababa de encontrar, pero que felizmente se ha incorporado como piedra de bóveda de la reflexión, el Coraje… cierto Julia, a mi también me resuena como elemento clave de este proceso.

Coraje… para afrontar con valentía un proceso de relevo generacional, tanto por parte de los que dan el relevo, como por quienes lo reciben.

Coraje… por ser necesario ensayar formas y valorar opciones para llevar este reto a cabo. Algunas quizá más posibilistas e inauditas de lo habitual (dedicaciones part-time de externos, por ejemplo)… o lo que sea necesario. No podemos vivir pensando que estamos en un callejón sin salida, rindiéndonos a lo que parece habernos tocado en suerte. Esto nos generará tristeza y una precipitada resignación.

Coraje… para afrontar estas vivencias con anticipación. Esto supone afrontar ciertos riesgos, pero es la única posibilidad de sentir alegría por lo que uno está viviendo… este es el reto donde entregarnos con valentía. Para afrontar este reto con coraje, es muy relevante poder contar con una palabra y una mano que nos genere confianza… y si eso podemos encontrarlo en un consultor de empresa familiar, pues bienvenido sea.

Impecable receta! La pizza perfecta .. una buena base y mucho “topping” para que no pueda fallar. Mi orégano personal sería CONSTANCIA, por si acaso el primer intento no sale bien, el segundo se tuerce y el tercero no ajusta del todo. Buen artículo Julia y creo que muy bien planteado. La verdad es que de empresa familiar se escribe mucho y cada vez es más dificil encontrar un planteamiento “distinto” y este lo es.

Estoy deacuerdo que queda poco por añadir. Por continuar con tu simil de Cocina, mi gran afición, te diría que falta lo que convierte en tan aprecida la comida de casa. La mejor tortilla de patata, las mejores croquetas, la mejor paella,… la de mi madre, para el que lee este post, la de la suya. Si en España cada domingo se deben elaboran 1 millón de paellas, estoy seguro que no existen 2 recetas iguales.

Pues en empresa familiar creo que pasa algo parecido, los ingredientes son los mismos, pero lo que le da el exito, es ese ingrediente particular que hace que cada empresa familiar sea diferente y por lo tanto las sucesiones sean distintas.

Al final todas las abuelas trasmiten sus recetas, pero son pocos los nietos que siguen elaborando la receta igual que su abuela, unos la mejoran y la adaptan a las necesidades de su “nueva” familia y otros la olvidan y ese maravilloso patrimonio desaparece.La empresa familiar es como la vida misma.

No voy a añadir nada nuevo para no estropear el plato y que ningún comensal pueda comer…pero si voy a resaltar dos de los que has nombrado, que para mi tienen una importancia crucial para el barco llegue a buen puerto y sea sustentable por muchos muchos años.
Cabeza y Corazon.
Sin el primero el projecto está abocado a posibles errores iniciales graves y que posibiliten futuras revoluciones en vez de renovaciones duraderas y productivas.
Sin el segundo, sinceramente no creo que tenga exito por la cantidad de conflictos de intereses. A veces algunas partes saldrán ¨perdiendo¨ a muy corto plazo, pero a medio y largo plazo el beneficio será compartido por todos.

Hay algo puntual tu visión, mi visión. Las mujeres podemos poner todos los ingredientes necesarios. No es facil dar la continuidad, a la empresa familiar en principio si somos fundadoras es para nosotros otro hijo. Eso nos da la tenacidad y el valor necesarios para ir organizando el cambio generacional. Pero no esperen que sea fácil, pues no lo será son más para lograr acuerdos, somos más con decisiones. Somos generalmente sus fundadores los que queremos allanar el camino. Si quieres ingredientes, el amor, la paciencia a poder enteder los que un inicio no consideramos que podría hoy mezclarse entre las relaciones familiares, los hijos, padres, algún socio oculto que también dará lo suyo. Pongamos tenecidad, un camino bien trazado, la meta de la continuidad, la paciencia, ser muy política y sobre todo como mujeres una gran cuota de amor. Y poco a poco se irán limando asperezas y blanquendo los puntos oscuros que preocupan
